Automotive KPIs Should Connect Demand, Service Capacity and Unit Performance

Automotive franchise performance depends on attracting customers, converting demand, using technician capacity effectively and delivering service that brings customers back.

1. Quote Conversion Rate

Quote Conversion Rate = Jobs Sold ÷ Quotes Issued × 100

This helps operators understand how effectively estimates turn into approved work.

2. New Customer Rate

Track the share of customers who are new to the location so operators can understand acquisition alongside retention.

3. Customer Retention Rate

Measure how many identifiable customers return during a defined period. Use the same period and customer definition across locations.

4. Technician Productivity

Productivity = Hours Worked on Repair Orders ÷ Hours Available × 100

This indicates how effectively scheduled technician capacity is being used.

5. Technician Efficiency

Efficiency = Labor Hours Sold ÷ Labor Hours Worked × 100

Efficiency helps explain how actual work time compares with the labor hours associated with completed work.

6. Sales Mix

Track revenue by service category to understand whether locations are generating the expected mix of maintenance, repair, parts or other services.

7. Cycle Time

Measure the elapsed time from an agreed starting point, such as vehicle check-in, to completion or delivery. Use a consistent definition across the network.

8. Customer Experience

Use a consistent measure such as CSAT, NPS, review trends or repeat business to understand whether operational performance is translating into customer loyalty.

Use KPIs as a Diagnostic System

Weak productivity does not automatically mean a technician problem. It may reflect low demand, scheduling gaps, parts delays or process friction. Use KPI combinations to understand the underlying issue before coaching the location.

Turn Gaps Into an Improvement Plan

When a KPI identifies a material gap, define an objective, measurable Key Results and a small number of initiatives.
